AI-Assisted Planning Without the Waterfall Trap

Generative AI has an unexpected side effect: it is pushing software teams back toward waterfall thinking. Because large language models can now produce extensive, detailed plans in minutes, engineers are tempted to generate enormous design documents that map out every step, phase, and test before a single line of code is written. The problem is that those documents create an illusion of certainty. When you do not yet know how the final system will look, reading a hundred-page specification only adds friction and delays real progress.

The antidote is to resist the urge to solve the whole problem at once. AI is actually very good at small-step planning, so the better approach is to create many small plans that produce incremental progress. Each mini-plan should give just enough direction to move forward, shape the architecture as you learn, and leave room for course corrections. Instead of one massive document created upfront, you generate focused documents along the way that reflect what you have discovered so far.

Fast feedback loops remain the core practice that keeps development healthy. A simple mental model helps: plan, generate, check, adjust. Start by understanding the problem deeply and defining clear success criteria. Feed that context to the AI during generation, then enter a rapid check phase where you validate the output against your acceptance criteria. The adjustment step closes the loop and ensures the work stays aligned with reality. This pattern is not new; it mirrors the tight feedback cycles that test-driven development and agile methods have promoted for years, and it becomes even more important when AI accelerates the generation step.

When you are uncertain about how to implement something, use the AI as a thinking partner rather than a code generator. Brainstorm two or three rough approaches, let the LLM ask you clarifying questions, and iterate until the path feels right. The result should be a concise plan, not a specification. Because you already understand the project context and the feature intent, a short outline is usually enough for the AI to produce solid code. Those brief plans tend to yield more stable results than vague prompts tossed at a model.

Spect-driven or scenario-driven development can also help bridge understanding. Someone unfamiliar with the project can describe a desired interaction in plain language, and an LLM can summarize that into a simple plan an engineer can reason about. The key is that software development is still about thinking. Writing code was never the hardest part; understanding what to build and why was. AI simply compresses the coding timeline, which means you now have more time to think, iterate on ideas, and validate assumptions. That extra thinking space is a gift, but only if you choose to use it.

In the end, the goal is to keep human judgment in the loop while letting automation handle repetition. Large upfront designs feel safe because they look comprehensive, yet software is inherently uncertain. Small plans, fast feedback, and continuous adjustment let you exploit AI’s speed without surrendering to waterfall rigidity. Stay iterative, stay skeptical of big documents, and let the architecture emerge one validated step at a time.
